We built a full-stack ecommerce agency - here is why that matters for your brand

We built a full-stack ecommerce agency - here is why that matters for your brand

If you're running a lifestyle brand doing €5-10M+ in annual revenue, you've probably hit the fragmentation wall.

You might have one agency managing your Meta and Google ads. Another team building features on your Shopify site. A freelancer running your Klaviyo flows. Maybe a creative studio producing content. Plus your internal teams, often split between brand (responsible for campaign shoots, organic marketing, aesthetic) and ecom (responsible for the website, paid ads, conversions).

Everyone's doing their job. Everyone's optimising their piece.

But when strategy and execution are fragmented across multiple external partners and internal teams, alignment becomes increasingly challenging and time-consuming.

We've heard this story dozens of times over the past five years. And it's exactly why we built GoodKarma the way we did.

The problem: when growth fragments

Over five years of working with lifestyle brands, we kept hearing variations of the same four challenges:

"We're juggling too many partners"
External agencies, freelancers, and internal teams; each operates somewhat independently. Strategy fragments. Execution slows down.

"Brand and performance don't align"
Your brand team creates beautiful content that's too polished for socials. Your performance team wants to experiment with new ideas, but doesn't have the right assets or buy-in from the brand team. Balance is hard to find.

"We can't move fast enough"
A simple site update requires coordinating multiple partners. What should take two days takes two weeks.

"In-house seems too expensive"
If you want a specialist in every seat, acquisition, development, CRO, creative, retention, you're looking at €50-70K/month. If you go with generalists to save costs, quality suffers. Plus recruitment, training, and management overhead.

These aren't edge cases. This is the default state for most growing lifestyle brands.

Our solution: unified strategy, full-stack execution

One strategy drives everything

We deliver one unified growth strategy that drives execution across acquisition, platform & conversion, and retention.

When your acquisition campaigns, platform optimizations, and retention programs are all built on the same strategic goals and follow a shared roadmap, efforts compound instead of competing.

A creative test that performs well in Meta ads informs your homepage messaging. A platform optimization that lifts conversion rate also improves your ROAS and makes your retention campaigns more profitable. A customer segment that engages heavily with email gets targeted in paid acquisition for lookalike expansion.

That's what happens when there's one plan driving everything.

Specialists in every seat, all working from one strategy

Unlike specialised agencies that excel at one thing or generalist agencies that spread thin, we maintain senior specialists across all our capabilities:

Strategy

  • Full-funnel audit
  • Growth strategy & roadmap
  • Replatforming strategy

Acquisition

  • Paid Social: Meta, TikTok, Pinterest
  • Paid Search: Google Ads, DV360
  • Creative strategy: content production, testing & editing

Platform & conversion

  • Platform migrations
  • Shopify design & development
  • Custom integrations
  • Conversion rate optimization
  • Ecommerce management
  • B2B ecommerce solutions

Retention & CRM

  • Migration to Klaviyo
  • Email marketing management
  • SMS, WhatsApp marketing
  • Loyalty programs

You get the capabilities of a specialist in every seat without the €50-70K/month overhead of building the full team in-house.

Built for lifestyle brands

We exclusively work with lifestyle brands—fashion, beauty, home & living, health & wellness, travel and entertainment.

We know your customers' behaviour. Your seasonal patterns. Your category dynamics. When a fashion brand comes to us with a collection drop strategy, we already understand the hype cycle, the customer psychology, and the conversion patterns. When a supplement brand needs to scale DTC, we know the subscription retention playbooks that work in wellness.

You don't pay for our learning curve.

How it works: our approach

1. The audit

We audit your entire ecommerce ecosystem and become an expert in your brand: site performance, user experience, acquisition efficiency, retention programs, content library, competitive landscape.

Outcome: An in-depth understanding of your brand, the challenges and opportunities.

2. The strategy

Based on our findings, we collaborate with you to set goals and build a unified growth strategy covering acquisition, conversion, and retention. One strategy, not three separate plans stapled together.

What you get: Clarity on business goals, prioritised growth initiatives, budget allocation and strategic rationale.

3. The roadmap

We break the strategy into concrete, actionable steps prioritised by impact, dependencies, seasonality, and quick wins.

Deliverable: Month-by-month execution plan with clear milestones mapped to your business calendar.

4. The execution

Month after month, we execute the plan. Of course, it is not set in stone: when your business priorities shift, we adapt with you while maintaining long-term strategic focus.

Communication: Daily Slack collaboration, bi-weekly meetings, monthly reporting, quarterly strategy sessions, and complete transparency via our project management system.

What this looks like: Anna+Nina's Never-Ending collection

The challenge:
Anna+Nina launched their Never-Ending collection, a personalised jewellery concept where customers can either buy a voucher online to gift or book an appointment at their physical store to get fitted. The problem? The on-site experience was confusing. Customers didn't easily understand how it worked. The process wasn't clear, and the product presentation didn't inspire action.

The unified approach:

Platform: We rebuilt the customer journey to make the process crystal clear. We created a dedicated landing page that explained the Never-Ending concept, presented the products in a much clearer and more inspiring way, and simplified the booking and voucher purchase flow.

Acquisition & creative: We advised on what visual content to create, showing how Never-Ending products work in practice, what the in-store experience looks like, and how customers actually wear and build their collections. We focused on UGC-style content instead of high-end production to make it relatable and easy to understand.

The result:
+74% product sell-through for the Never-Ending collection. Not because we optimised one channel, but because we built platform experience, acquisition strategy, and creative execution around the same goal.

How we work with brands

We partner with brands like Daily Paper, Filling Pieces, and The Mercer Brand, where we handle their entire ecommerce ecosystem, acquisition, platform, and retention all under one roof.

But we don't only work full-service. We can support you on just acquisition, or just platform work, or any combination that makes sense for you.

The key difference:  If there is a lack of strategic alignment, we help you create it.

Is this approach right for your brand?

This model works best for:

  • Lifestyle brands doing €5M+ annually
  • Brands tired of managing fragmentation across multiple agencies and freelancers
  • Brands where brand and performance both matter: you refuse to sacrifice one for the other
  • Brands planning significant platform investments: replatforming, redesign, complex new features such as subscriptions, B2B etc.
  • Brands in fashion, beauty, home & living, health & wellness, travel or entertainment: our category expertise means faster results, no learning curve

Want to know more?

We start every conversation with an audit.

We'll examine your current performance across acquisition, platform, and retention. We'll identify where opportunities are hiding and where different parts of your operation might be working against each other. And we'll show you exactly what a unified approach would look like for your brand, with specific recommendations and a realistic roadmap.

No generic pitch deck. No cookie-cutter playbook. Just a clear assessment of where you are and how we'd get you where you want to go.
